The numbers make us honest and pragmatic. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Since I learned to look at things this way, I stopped <\/span><b>relying on motivation<\/b><span style=\"font-weight: 400;\">.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Motivation comes and goes. Today there is, in an hour maybe. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">What can you do then?<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Count on a <\/span><b>system<\/b><span style=\"font-weight: 400;\">. Designed to defuse the<\/span><b>M-Bomb<\/b><span style=\"font-weight: 400;\"> and be free. <\/span> <\/p>\n<p><span style=\"font-weight: 400;\">Free to be unmotivated but not to self-sabotage what you really want.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">I have collected my notes and packaged them carefully in the next paragraph. Yes, but of what? <\/h2>\n<p><span style=\"font-weight: 400;\">It is easy to say &#8220;in our company we put people at the center,&#8221; and in fact I always believe that. They are all at the center of a big mess! <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Information that is missing, answers that are not coming, no one knows what the next step is&#8230;.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">When activities depend solely on the skills of a few people, there is no center, rather the <\/span><a href=\"https:\/\/strtgy.design\/strtgy-notes\/chi-e-il-responsabile-qui\/\"><span style=\"font-weight: 400;\">responsibility<\/span><\/a><span style=\"font-weight: 400;\"> \u00e8 <\/span><b>dispersed throughout the organization<\/b><span style=\"font-weight: 400;\">.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">People are truly at the center when there are documented processes that everyone can follow and, unlike bureaucracy, that everyone can improve.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">They are really at the center when, for example, they can go on vacation momentarily delegating some of their activities without blocking the company or having to have their laptop with them.<\/span><\/p>\n<p><b>People are at the center when work is not.<\/b><\/p>\n<p><span style=\"font-weight: 400;\">If you think you can&#8217;t even hire an intern because you would waste more time teaching him or her what to do, for example, you are not at the center of the company, you are simply in an awkward position.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">The good news is that you don&#8217;t need diagrams and complicated software to be a little freer than you were yesterday.<\/span><\/p>\n<p><b>How can you avoid solving the same problem twice?<\/b><\/p>\n<p><span style=\"font-weight: 400;\">You have to think at the <\/span><b>system level<\/b><span style=\"font-weight: 400;\">. Go to the source and make available to everyone the exact sequence of steps to solve it each time.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Imagine the time saved and the impact on the quality of your work if everyone could have a system that made it impossible to make mistakes.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">A good system allows three magics:<\/span><\/p>\n<ol>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>It makes the work delegable and scalable.<\/b><span style=\"font-weight: 400;\">  From that moment you don&#8217;t have to do it anymore!<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>It makes the work improvable.<\/b><span style=\"font-weight: 400;\">  If you want a different result, you don&#8217;t have to have different people, you have to improve the process.<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>It makes the work less risky.<\/b><span style=\"font-weight: 400;\">  Whatever happens will be independent of people.<\/span><\/li>\n<\/ol>\n<p>&nbsp;<\/p>\n<p><span style=\"font-weight: 400;\">Managers do not manage people. Managers manage systems, which people use to succeed. <\/span><\/p>\n<p>&nbsp;<\/p>\n<p><span style=\"color: #009ccd;\"><b>\u25cf PROCESSES \/ Pro Tips<\/b><\/span><\/p>\n<h2>The 3 Minute Checklist<\/h2>\n<p><span style=\"font-weight: 400;\">Every time you do something for the second time:<\/span><\/p>\n<ol>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Open Chrome and type in the address bar <\/span><a href=\"https:\/\/doc.new\"><span style=\"font-weight: 400;\">doc.new<\/span><\/a><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Write a bullet point in the middle of the page retracing the steps of the activity you just completed. Take a maximum of 3 minutes. Write it in a rush; it doesn&#8217;t have to be pretty.  <\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Go back to the top of the paper and put a title on it as if it were a question a colleague might ask you (E.g. If you run an ecommerce: &#8220;How to partially refund an order.&#8221;).<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">You don&#8217;t have to do anything else. With this system even saving is automatic!
