{"id":39523,"date":"2021-04-26T07:00:27","date_gmt":"2021-04-26T05:00:27","guid":{"rendered":"https:\/\/strtgy.design\/articles\/no-more-workshops\/"},"modified":"2021-04-26T07:00:27","modified_gmt":"2021-04-26T05:00:27","slug":"no-more-workshops","status":"publish","type":"post","link":"https:\/\/strtgy.design\/en\/strtgy-notes-en\/no-more-workshops\/","title":{"rendered":"No more Workshops!"},"content":{"rendered":"<p><span style=\"font-weight: 400;\">Hey, happy Monday,<\/span><\/p>\n<p><span style=\"font-weight: 400;\">This thing of doing workshops I think is a little bit overused now.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Let me confess something, the fact that someone wants to do a workshop is not a good sign, it is rather a desperate attempt to get the project back on track, to fix something that is not working: <\/span><b>the team<\/b><span style=\"font-weight: 400;\">.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Let&#8217;s be clear, those who know me know that I love leading workshops; in fact, I can say that I specialize in designing, selling, and leading them, especially in complex, enterprise organizations.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">And this is not an easy way to make money and work only on the day of the workshop, quite the contrary&#8230; Preparing a workshop requires many hours of preparation, design, and negotiation with managers to make sure you get the maximum impact from the little time you have.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">It&#8217;s true: once the recipe is designed, the workshop is replicable. That is why I teach my Design Sprint recipe and deliver the slides of my   <\/span><b>JTBD Design Sprint<\/b><span style=\"font-weight: 400;\"> only to Alumni participating in the <a href=\"https:\/\/strtgy.design\/?post_type=academy&#038;p=1623\">Strategic Acceleration Program at STRTGY<\/a>.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">But 99% of the time the workshops make up for one, or more, of the team&#8217;s dysfunctions.<\/span><\/p>\n<p><b>The first major dysfunction is that there is often no team.  <\/b><span style=\"font-weight: 400;\">There is just a group of people with a hot potato in their hands who have to produce any output before the next SAL (work progress status). It doesn&#8217;t know where to start or where to get to&#8230;. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Second, and perhaps most important, is to understand that every innovation project is a mini change management project. Always. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">It is impossible to innovate if people continue to work the same way. But to really change it is not enough for the CEO to impose it. It is necessary first to make sure, when opening the organization&#8217;s refrigerator, that all the ingredients for the cake are present.  <\/span><\/p>\n<p><img fetchpriority=\"high\" decoding=\"async\" class=\"alignnone size-large wp-image-5821\" src=\"https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/Model-for-Managing-Complex-Change-1-1024x583.jpg\" alt=\"\" width=\"800\" height=\"455\" srcset=\"https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/Model-for-Managing-Complex-Change-1-1024x583.jpg 1024w, https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/Model-for-Managing-Complex-Change-1-600x342.jpg 600w, https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/Model-for-Managing-Complex-Change-1-300x171.jpg 300w, https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/Model-for-Managing-Complex-Change-1-768x437.jpg 768w, https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/Model-for-Managing-Complex-Change-1.jpg 1113w\" sizes=\"(max-width: 800px) 100vw, 800px\" \/><\/p>\n<ol>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Vision<\/b><span style=\"font-weight: 400;\"> &#8211; Why are we doing this?<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Skills<\/b><span style=\"font-weight: 400;\"> &#8211; Do we have all the necessary skills?<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Incentives<\/b><span style=\"font-weight: 400;\"> &#8211; What is the reward for commitment?<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Resources<\/b><span style=\"font-weight: 400;\"> &#8211; Do we have enough tools, budget and time?<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><b>Action plan<\/b><span style=\"font-weight: 400;\"> &#8211; Who does what, by when?<\/span><\/li>\n<\/ol>\n<p>&nbsp;<\/p>\n<p><span style=\"font-weight: 400;\">This model was first represented by Mary Lippitt, president of the Enterprise Management Group and is known as the &#8220;Model for Managing Complex Change.&#8221;  <\/span><\/p>\n<p><span style=\"font-weight: 400;\">As you see just having all the ingredients ensures your success.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Otherwise all others lead to a dead end or at least to unpleasant feelings that I am sure you have already experienced.<\/span><\/p>\n<p><b>How many failed projects can you now explain?<\/b><\/p>\n<p><b>Do you have all the ingredients for the next project?<\/b><\/p>\n<h2>No more Workshops!<\/h2>\n<p><span style=\"font-weight: 400;\">In an ideal situation where the organization already has all the ingredients, workshops are perfectly unnecessary because everyone should be able to co-operate.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">If there is a vision, the skills are there, the incentives are clear, the resources are there, and most importantly, there is an action plan. All that is left is to get to work and deliver your &#8220;little piece&#8221; within the deadline. Each little piece will fall perfectly as in the first level of Tetris&#8230;.  <\/span><\/p>\n<p><span style=\"font-weight: 400;\">What happens if something is missing? You have to meet&#8230; <\/span><\/p>\n<p><span style=\"font-weight: 400;\">We come together because  <\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">the direction is not clear<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Because it is not clear who does what or if there is budget for an outside professional<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Private chats with &#8220;who-done-it-to-me&#8221;&#8230;<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Poorly distributed loads and working late<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">PM doing only finger pointing&#8230;<\/span><\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<p><b>But then-weren&#8217;t we supposed to meet to do it together?<\/b><\/p>\n<p><span style=\"font-weight: 400;\">And this is how the work is transformed. Look at this graphic I drew for you. <\/span><\/p>\n<p><span style=\"font-weight: 400;\"><img decoding=\"async\" class=\"alignnone size-full wp-image-5822\" src=\"https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/basta-workshop-2.jpg\" alt=\"\" width=\"880\" height=\"462\" srcset=\"https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/basta-workshop-2.jpg 880w, https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/basta-workshop-2-600x315.jpg 600w, https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/basta-workshop-2-300x158.jpg 300w, https:\/\/strtgy.design\/wp-content\/uploads\/2021\/04\/basta-workshop-2-768x403.jpg 768w\" sizes=\"(max-width: 880px) 100vw, 880px\" \/><\/span><\/p>\n<p><span style=\"font-weight: 400;\">The workshop comes on the calendar and the pressure comes out of the pot with a liberating whistle&#8230; We can spend the time doing other things while waiting for the workshop.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Are you familiar with it?<\/span><\/p>\n<h2>Check-in vs. Workshops<\/h2>\n<p><span style=\"font-weight: 400;\">There is a subtle difference that I think is critical to have in mind especially in this time in history in which more than half of the teams are not physically present in the office and remote workshops are approaching as output quality to physical ones but at a much lower rate.<\/span><\/p>\n<p>&nbsp;<\/p>\n<p><span style=\"font-weight: 400;\">It is the difference is that between <\/span><b>collaborating<\/b><span style=\"font-weight: 400;\"> e <\/span><b>cooperate<\/b><span style=\"font-weight: 400;\">.<\/span><\/p>\n<p><b>Collaborate<\/b><span style=\"font-weight: 400;\"> means in fact &#8220;To participate actively together with others in mostly intellectual work, or in the accomplishment of an enterprise, initiative, or production&#8230; (Treccani)<\/span><\/p>\n<p><b>Cooperate<\/b><span style=\"font-weight: 400;\"> instead means &#8220;to contribute one&#8217;s own work to the achievement of an end&#8221; (again Treccani)<\/span><\/p>\n<p><span style=\"font-weight: 400;\">What happens when you only have the opportunity to collaborate in one workshop? That you have merely moved the problem forward and with that also the deadlines. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Meeting to work together, in <\/span><b>unstructured meetings that are mistakenly called workshops or worse yet &#8220;co-creation&#8221;<\/b><span style=\"font-weight: 400;\">, means working at a fraction of the possible speed.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">A team of 6 people will work at \u2159 instead of 6\u00d7 if they are all stuck in a room trying to bridge one of the gaps I mentioned earlier.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Cooperating, on the other hand, is more than that. It requires autonomy, discipline, agility and the ability to make an impact.   <\/span><\/p>\n<p><span style=\"font-weight: 400;\">The people who work with you are there because they enrich the team with skills that would be impossible to find, with the same quality and speed of execution, in one person.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Imagine what it would be like to work if everyone could work independently and meet often but for a very short time simply to check in?<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In check-ins, you don&#8217;t have to work in the project but on the project to make sure everyone has the resources to finish it in the best possible way.<\/span><\/p>\n<h2>So is the Workshops really enough?<\/h2>\n<p><span style=\"font-weight: 400;\">Not a chance! Workshops are the least expensive medicine for <\/span><\/p>\n<ul>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Reduce dysfunction in teams<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Bridging the technical and design debt<\/span><\/li>\n<li style=\"font-weight: 400;\" aria-level=\"1\"><span style=\"font-weight: 400;\">Return independence to individual team members by allowing everyone to have the same quality and quantity of information<\/span><\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<p><b>Frameworks and Canvas are the vitamins.<\/b><span style=\"font-weight: 400;\"> -&gt; alone serve little purpose except to speed up reactions.<\/span><\/p>\n<p><b>Workshops are the pain killers<\/b><span style=\"font-weight: 400;\"> -&gt; when something is wrong, you take one, you are immediately better, and you can improve what you were doing.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">How do you see it?<\/span><\/p>\n<p><b>Good cooperation.<\/b><\/p>\n<p><a href=\"https:\/\/strtgy.design\/en\/meeting-with-antonio\/\"><span style=\"font-weight: 400;\">Be heard<\/span><\/a><\/p>\n<p>\ud83d\udc4b\ud83c\udffb<\/p>\n","protected":false},"excerpt":{"rendered":"<p>4:39 of reading &#8211; From co-creation to co-operation.<\/p>\n","protected":false},"author":1,"featured_media":0,"comment_status":"open","ping_status":"open","sticky":false,"template":"","format":"standard","meta":{"_acf_changed":false,"inline_featured_image":false,"episode_type":"","audio_file":"","podmotor_file_id":"","podmotor_episode_id":"","cover_image":"","cover_image_id":"","duration":"","filesize":"","filesize_raw":"","date_recorded":"","explicit":"","block":"","footnotes":""},"categories":[97],"tags":[],"class_list":["post-39523","post","type-post","status-publish","format-standard","hentry","category-strtgy-notes-en"],"acf":[],"yoast_head":"<!-- This site is optimized with the Yoast SEO plugin v27.4 - https:\/\/yoast.com\/product\/yoast-seo-wordpress\/ -->\n<title>No more Workshops!
