Before analyzing the technical mechanics of the business, we need to start with the company culture.

From operating model to destination

In the first episode, we saw why every company’s first product is the company itself. Ferrari and his team have built an Operating Machine, a set of people, tools, and shared processes with which they integrate and manage different products.

Every great journey begins with clarifying the destination. You can have efficient tools, capable people, and a great operational framework. But if people envision different destinations, they risk using those skills to build incompatible companies.

In my experience, many strategic problems start here: capable people work together without having clearly defined the company they want to build. When they have to choose a client, hire a person, or terminate a project, that difference becomes tangible.

Set the destination

At MAKE PROGRESS® we use this distinction to compile the SFO: the Values describe the behaviors, the Vision the desired future and the Mission the work needed to build it.

The Values describe how we work together. To codify them, you need to make visible the behaviors that allow people to execute the strategy. Writing “integrity” on your website still leaves many decisions open. How do you handle it when a customer asks for a shortcut?

The response must be precise enough to recognize that behavior during a normal work week. Management can then reward it, protect it, and correct any inconsistent actions.

Vision is the photograph of the world you want to help create. You have to imagine the future, capture it, and describe it clearly. Who’s in that photograph? What can those people do thanks to your company’s work? What has changed compared to today?

The Mission clarifies what the team must build to make the future described in the Vision possible. Here we need to get practical: what job does he have to do, what skills does he have to develop, and what does he have to be particularly good at?

Values, vision, and mission must be interconnected. If you ask for collaboration and then reward only individual results, you’re teaching people a behavior different from what you’ve written. If the Mission absorbs all your resources in activities that don’t contribute to the Vision, you’ll need to rethink one of the two.

The Values of Bending Spoons

In the prospectus , the Bending Spoons team culture is described through four shared principles: “truth-seeking,” “extreme ownership,” “relentless simplification,” and “selfless team play.” These are mutual commitments: to reason rigorously, to care about results, and to contribute to the work of others. The founders’ letter also highlights the ambition to attempt what seems impossible and the intensity of the effort required.

To reconstruct the Values in the SFO, I move from these names to the corresponding behaviors. It’s a process you can replicate: codifying a culture into behaviors that shape work, and not vice versa.

It’s easy to share these principles as long as no one has to change their mind, cede responsibility, or interrupt a project.

Truth-seeking

This is one of the values I appreciated most. I put it first in my research because it represents a very practical way of doing business.

“Seeking the truth” means comparing one’s ideas with data and the reasoning of colleagues before assuming one’s opinion is the only correct one. Everyone must be able to question a proposal and be willing to change their position when the facts contradict their hypothesis. Rigour applies to everyone, even those with more experience or responsibility.

To see how this principle can be applied, let’s look at a hypothetical example. During a meeting, a person suggests increasing the advertising budget to attract more subscriptions. A colleague observes that visitors are increasing, but a growing percentage are abandoning the purchase process. Before spending more, he suggests investigating the potential bottleneck.

The team compares the two hypotheses and agrees to test a change to the purchasing process. Those conducting the test are responsible for verifying the results: what percentage of visitors complete the subscription? Those who preferred to invest in advertising immediately also contribute to the effort. If the percentage doesn’t improve, the team reexamines the hypothesis.

Seeking the truth also means this: helping each other make a better decision and verifying its effects together.

Extreme ownership

If a colleague encounters a problem that jeopardizes the team’s performance, simply completing your part isn’t enough. “Extreme ownership” requires stepping in and helping resolve it.

In the book Extreme Ownership , Jocko Willink and Leif Babin describe this commitment: taking full responsibility for your actions, decisions, and failures, including those of your team.

It’s also a core value for everyone who adopts MAKE PROGRESS®. To execute a strategy, you need to focus on the shared goal.

At MAKE PROGRESS®, we work with OKRs, or objectives and key results, distinguishing two commitments: responsibility belongs to everyone; accountability for the result is assigned to a specific person. Everyone contributes, one person is accountable. And that person must be able to act: make decisions and have the time, talent, and budget. If you ask them to improve a result but deny them the resources to influence it, you’re assigning them a problem they can’t solve.

Selfless team play

“Teamwork without ego” means putting the common goal ahead of the convenience of one’s own role. In the cultural code described in the table, Spooners, the people on the central platform, commit to contributing even to the less attractive activities when they serve the group. Collaboration requires recognizing the work needed and doing one’s part.

I find it very interesting that this value is connected to the previous one, which is caring about results. To do this, you have to think of the team as a whole and not as a means to achieve personal success. In my opinion, these two values always go hand in hand.

For Spooners, who may work on very different projects, collaborating in this way requires sharing priorities and motivations: where each person’s contribution is most useful, who needs support, and what outcome they want to achieve. Those proposing a change must make the reasons clear; those participating in the work must be able to contribute to the discussion.

Relentless simplification

In the interview with David Senra , Ferrari explains the continuous search for processes, rules, and parts of the product that can be eliminated. In the prospectus, the principle is called “relentless simplification.”

The practical consequence is that anyone proposing a new process must demonstrate its usefulness. This also applies to existing processes: the fact that a team has always followed them is not sufficient to justify them.

For teams working on acquired companies, applying this principle means focusing time and expertise on priority tasks. This may involve interrupting projects and removing roles or organizational transitions. Understanding the policy doesn’t mean automatically approving every application.

Ambition and intensity

In the founders’ letter, Ferrari links the name Bending Spoons to the attempt to achieve seemingly impossible goals and associates those results with dedication and intensity of effort.

Shared ambition requires professionals capable of sustaining rigorous discussion, taking initiative, and helping colleagues achieve challenging results. The opportunity to learn from knowledgeable people and take on responsibility may be a reason to choose this environment. Others may prefer different expectations and pace. Defining your values also helps you understand who to share the journey with.

What are your team’s values?

For Bending Spoons, we reconstructed the values from public sources. To understand how they’re lived every day, we need to understand people’s work from the inside. But the same question applies to your company: do the values you’ve written resonate with your decisions?

Sometimes you delegate the writing to an external company and find yourself in “psychedelic workshops” choosing words from a pre-packaged list. Collaboration, integrity, innovation. Then you go back to work and continue to reward the same behaviors as before. Could this gap exist in your organization too?

In MAKE PROGRESS®, we start from past behaviors: the choices you’ve made, the people you’ve rewarded, the problems you’ve faced or let go. The exercise helps you uncover the values you’ve practiced and understand which behaviors you want to continue promoting.

If you recognize yourself in this gap between words and work, I recommend you review the section on implementation in my book MAKE PROGRESS® with OKRs and do this exercise with your team.

The Vision of Bending Spoons

Ferrari’s ambition is clear, but to complete the SFO’s Vision block, we need to clarify the picture: what future do Ferrari and its team want to help build?

In “Invest Like the Best” and in the interview with Francesco Patarnello , Ferrari discusses a global technology company with roots in Europe and Italy. He links this project to the ability to attract ambitious people and offer them opportunities on a global scale.

The snapshot therefore includes people who can realize their potential from Europe. It also includes other entrepreneurs who, seeing a venture like this, might decide to give it a try.

My reconstruction of the Vision with MAKE PROGRESS®, based on the interviews:

A future where the most ambitious people can build global tech companies from Europe and realize their potential here, also thanks to the opportunities and example of Bending Spoons.

If the future Ferrari and his team want to build offers more opportunities for European talent, everyday choices must also contribute to making it possible. Entrusting someone with a more challenging project, helping them develop new skills, or giving them greater responsibilities are examples of choices consistent with that Vision. This is the future we must recognize in the imagined picture: people who can do things they couldn’t before.

The Mission of Bending Spoons

To achieve such an ambitious vision, what does the team actually have to do?

In my reconstruction, the connection lies in what the Spooners do: acquiring and transforming products can create opportunities to take on responsibility, develop skills, and realize their potential from Europe.

It’s people who build that future through their actions. In the IPO prospectus , management describes their work: selecting digital companies, acquiring them, and influencing their organization, technology, product, marketing, monetization, and costs.

The work involves increasing the performance of the acquired business and generating resources for reinvestment. Management declares an indefinite ownership horizon: the transformation is designed to generate long-term returns.

My reconstruction of the Mission with MAKE PROGRESS®, based on the table:

We build an Operating Machine capable of acquiring digital companies, improving their products and business models, and increasing their profits, which can then be reinvested in further acquisitions.

The trade-offs

Without a trade-off, there is no strategy. Strategy doesn’t dictate what to do, but rather defines what not to do to increase your chances of achieving your goals.

A trade-off is the choice to achieve a result by accepting a cost or forgoing an alternative. To prevent Values, Vision, and Mission from becoming a purely aesthetic exercise, the team must use them to decide how to invest time, talent, and money—the three resources we use at MAKE PROGRESS® to execute our strategy.

Let’s go back to the initial choice: develop functionality for enterprise customers or improve the product for thousands of users. Now we can compare the two options using Values, Vision, and Mission.

If your vision has been chosen to primarily serve enterprise customers, you might be willing to slow down improvements for other users. If you’ve described a different future, you’ll need to explain why you’re investing in the opposite direction.

When the leadership team makes these criteria visible, people can discuss things using the same context. They can make the least-wrong decision possible without deferring every decision to the founder.

Even in the Bending Spoons case, cultural criteria entail costs. Simplifying can mean interrupting a project someone cares about. Moving someone between products requires prioritizing a shared need over individual preference. The required intensity can limit the number of people willing to embrace that way of working.

According to the prospectus , by 2025, the team had thoroughly analyzed approximately two hundred acquisition opportunities, completing only six. Each acquisition absorbs people, capital, and attention that cannot be simultaneously dedicated to another product.

It’s through these choices that we can distinguish a useful destination from “corporate marketing.” If values are set aside as soon as they become inconvenient, and the team doesn’t use vision to evaluate where to invest, they will continue to make decisions based on other criteria, perhaps never discussed together.

The connection I see in Bending Spoons is this: the behaviors required of people are needed to address the transformational work of companies. That work can provide them with opportunities to grow and take on new responsibilities. This is how, in my view, Values, Mission, and Vision are held together.

The consistency between these elements doesn’t demonstrate how widespread these behaviors are or what opportunities each person has actually received. To verify this, you need observations and internal data, to which I don’t have access. However, you can look for this connection between desired future, work, and behaviors in your company.

Apply these concepts to your strategy

Think about a decision you and your team have to make these days: hire a new person, invest in the product, or discontinue a project. Keep that in mind as you answer these three questions.

1. What behaviors will enable the team to be successful?

Start with a Value and describe what you would see a person do at work. You can use this formulation:

Quando accade [situazione], ci comportiamo così: [comportamento osservabile].

Apply Value to the choice before you: what should you do to uphold it as you evaluate alternatives? See if those who do so are supported or penalized. The leadership team must be willing to apply the same criteria.

2. What kind of world do you want to be able to photograph in 5 years?

Describe what will be different for customers, team members, or other stakeholders when the company succeeds.

Se avremo successo, [persone coinvolte] potranno [cambiamento riconoscibile nel loro comportamento].

Write clearly enough that a colleague can recognize the same future. If you’re thinking about different clients, different opportunities, or incompatible ways of working, now is the time to discuss it.

3. What does the team actually need to build?

Identify the work needed to make that future possible and the capabilities you as a team will need to develop.

Per costruire quel futuro, dobbiamo realizzare [capacità, sistema o risultato concreto], diventando particolarmente bravi a [lavoro specifico].

Return to your initial decision. Compare the alternatives using the three answers: Is the behavior consistent with the Values? Does the work contribute to the Mission? Does the result bring you closer to the Vision?

By the end of the discussion, you should be able to explain which alternative you choose, what behaviors it requires, and how it contributes to the future you want to build. If the answers are different, you’ve identified a point in the strategy that needs to be clarified together before moving forward.

In the next episode: how to spot the North Star

Now that we’ve clarified our destination, we can choose the metrics we’ll use to measure progress. If we measure a result that’s disconnected from what we want to build, we risk rewarding actions that improve that number but distance us from the Vision.

In the next episode, we’ll move from words to numbers. I’ll show you how I identified the North Star I would use for Bending Spoons, distinguishing the metrics of individual applications from those of the Operating Machine. This will give you a method for choosing the benchmark against which to monitor your company’s progress.

ALWAYS MAKE PROGRESS ●↑

Antonio Civita , founder of STRTGY and author of MAKE PROGRESS® with OKRs .
